An AI SDR is software that performs the repeatable parts of a sales development representative’s job: finding prospects, writing outreach, sending it, following up, and handling the replies that come back.
That is the definition. The useful part is the word “repeatable,” because it marks a boundary the category name obscures.
What it actually does
Sources prospects. Given criteria, it searches a contact database, filters and builds a list. Some products also enrich records with additional data.
Writes the outreach. Draft emails and messages, usually personalised from whatever data exists on the lead.
Sends and schedules. Runs the sequence, times follow-ups, stops when someone replies.
Categorises replies. Positive, negative, out of office, wrong person, question.
Responds, with varying autonomy. Drafts for approval, or sends directly depending on configuration.
Books meetings. Handles the back-and-forth of finding a time, for straightforward cases.
Reports. Pulls metrics without anyone building a dashboard.
What it does not do
Four things, and they are what distinguishes the software from the role.
Decide who to sell to. An AI SDR will build any list you describe. It has no view on whether that segment is a good idea, because it has no view on your business.
Decide what the offer is. It can phrase your positioning. It cannot determine it, and asking it to produces the generic claims that make cold email sound like cold email.
Judge ambiguous replies. “Interesting, but we just signed with someone else” might be a dead end or a twelve-month opportunity. Models treat these consistently, and which way depends on the prompt rather than the situation.
Know when to stop. A human notices a segment is not responding after forty sends. An automated system completes the run.
Those four are why the replacement framing is wrong, and why teams running this well describe a ratio, roughly one person overseeing the output of three traditional SDRs, rather than a substitution.
Where the term came from
“SDR” and “BDR” were distinct human roles: SDRs qualified inbound, BDRs prospected outbound. That distinction collapsed in most organisations years ago, and today SDR usually means outbound prospecting.
AI vendors inherited the confusion. “AI SDR,” “AI BDR,” “AI sales agent” and “AI prospecting agent” describe broadly the same products, and the label chosen reflects positioning rather than capability. The terms untangled covers what actually varies.
The two distinctions that matter when comparing products: does it source leads, or do you bring the list? and does it handle replies, and with how much autonomy? Neither is visible from the category name.
What it costs
The number quoted is rarely the number paid.
| Component | Monthly |
|---|---|
| AI SDR software | $300–$900 |
| Lead data | $100–$300 |
| Email infrastructure | $150–$400 |
| AI credits or per-action fees | $50–$200 |
| Fully loaded | $600–$1,800 |
| Plus human oversight | The variable |
Against a fully loaded human SDR at roughly $8,300 a month in the US, considerably less elsewhere, with three to five months of ramp.
The gap is real. It narrows once you count the oversight, which at meaningful volume is a genuine part of someone’s job rather than a few minutes a week. The full cost comparison works it through.
Where it works and where it does not
Works: high-volume motions, broad ICPs, products that explain themselves in an email, deal sizes too small to justify per-lead human attention, and testing several markets quickly without hiring.
Does not work: enterprise deals where one lost opportunity outweighs a year of software cost, technical or consultative sales, small named-account lists where every touch matters, and anything needing relationship-building rather than sequencing.
The honest failure mode: most “the AI SDR didn’t work” stories are deliverability stories. The tool sent perfectly reasonable email into spam at scale, and nobody was watching placement. What AI SDRs get wrong covers the diagnostic order.
The question to ask a vendor
Not “does it book meetings.” This one:
What does it do when it does not know what to do?
Good answers describe escalation (it flags the reply, routes it to a person, pauses the sequence, waits. Bad answers describe confidence) it handles everything, it learns, it rarely gets stuck.
A system with no low-confidence path has not become more capable. It has removed the place where it would have told you it was unsure, and you will find the boundary anyway, usually in a thread with a prospect you wanted.
AI SDR vs AI BDR vs AI sales agent
| Type | Sources leads | Sends | Handles replies | What you also need |
|---|---|---|---|---|
| Prospecting agent | Yes | No | No | A sending platform |
| Sequencing tool with AI | No | Yes | Drafts only | A data source, a person on replies |
| AI SDR | Usually | Yes | Yes, varying autonomy | Infrastructure, oversight |
| Reply agent | No | No | Yes | Everything upstream |
| Workflow builder | Via integrations | Via integrations | Via integrations | Technical time to build it |
Any product will fit somewhere on that table regardless of what it calls itself. Place it there before comparing prices, because a $99 tool and a $499 tool in different rows are not competing.
The short version
An AI SDR runs the repeatable parts of sales development, sourcing, writing, sending, following up, categorising and answering replies.
It does not decide who to sell to, what the offer is, how to read an ambiguous reply, or when to stop. Those four are why it changes the ratio rather than replacing the role.
Fully loaded it runs $600–$1,800 a month plus oversight, against roughly $8,300 for a human SDR in the US with months of ramp.
And judge it on what happens at the edge of its competence, not on what it claims to handle.

Frequently asked questions
What is an AI SDR?
Software that performs the repeatable parts of a sales development role, sourcing prospects, writing outreach, sending and following up, categorising replies and responding with varying autonomy.
Can an AI SDR replace a human SDR?
Not fully. It cannot decide your ICP or offer, judge ambiguous replies, or recognise when a segment is not working. Teams typically see one person covering roughly the output of three traditional SDRs rather than a straight replacement.
How much does an AI SDR cost?
Software alone runs $300–$900 a month. Fully loaded with lead data, email infrastructure and AI credits, expect $600–$1,800, plus the time of whoever oversees it.
What is the difference between an AI SDR and an AI BDR?
Nothing consistent. Both describe the same category of product, and the labels come from human job titles that had already merged in most organisations.
What is an AI sales agent?
A broader and less defined term. Sometimes identical to an AI SDR, sometimes describing a product that also handles later-funnel follow-ups. Check what it actually does rather than relying on the name.
